The PDF to template pipeline, measured: the machinery passes, and fidelity stops at the re-branding boundary

Whole-system baselines

Study Overview

The First Whole-System Study

Every study in this series so far isolated a protocol variable. AS measures a shipped product: replicator's six-stage PDF to template reconstruction pipeline (v3.269.1, all five LLM stages on claude-fable-5.1), which takes a PDF designed elsewhere and rebuilds it as a native template through decompose, match, build, assemble, and a render-score-critique-correct verify loop. Until now its only numbers came from two development runs on one real-world PDF (final pages 0.75/0.75). The registered baseline replaced that anecdote: a frozen 12-item corpus of agent-designed foreign PDFs across three difficulty tiers, 16 scored pages, four registered gates, about 46 minutes of pipeline wall-clock, every created artifact deleted between items so the reuse catalog cannot grow mid-study.

The Machinery Holds

Both machinery gates passed emphatically. G1: 12 of 12 items completed every stage with zero pipeline errors and zero transport retries in scored cells. G4: zero fallback widgets in 85 builds; every generated widget validated through the lint and correction loop. The keep-best invariant held on all 16 pages, and the cleanup contract left zero rows and zero blobs across 14 invocations, including a clean recovery after an external process kill mid-run (the interrupted item re-ran from scratch; nothing from the killed attempt was kept).

Fidelity Fails at the Re-Branding Boundary

G2 asked for a median final fidelity of 0.70 and got 0.634 (tier medians, initial to final: T1 0.689 to 0.693, T2 0.486 to 0.530, T3 0.591 to 0.634). The development anecdote did not replicate on foreign designs, and the single most diagnostic cell says why: a full-bleed dark-green cover page scored 0.002. The pipeline's brand-compliance lint deliberately re-brands foreign palettes into the org's theme, and the block-similarity metric reads that obedience as total mismatch. The gate number therefore conflates two different gaps: genuine layout and density deficits (real, visible in T2's 0.486 initial medians, where multi-region compositions flatten) and an intentional design-policy penalty. The metric measures pixel-faithful reproduction; the product promises recreate-in-our-brand. Those were the same thing for the development PDF, which was already in the org's brand, and are different things for every foreign design.

The Verify Loop Pays 43% for +0.007

G3 asked the correction loop for a median uplift of +0.05 on pages entering correction and measured +0.007; on 15 of 16 pages the final correction was reverted by keep-best. The loop applied 66 critic findings across 27 iterations and consumed 43% of total pipeline wall-clock (19.9 of 46.1 minutes) to produce nearly nothing. The contrast with the development PDF is the diagnosis: there, initial scores of 0.34 and 0.53 meant gross layout errors, and layout-scoped corrections earned +0.22 and +0.41. On this corpus initials are higher (median 0.60) and the residual error is style: palettes, backgrounds, typography, density, which anchored layout patches cannot touch, so keep-best correctly rejects round after round. The loop is doing its job; it is aimed at the wrong error class for this corpus.

Descriptive Reads

Reuse ran low in every tier (T1 0.07, T2 0.21, T3 0.19): a foreign-design corpus against a realistic org catalog mostly builds new widgets, as registered. Two-page items showed no page-2 degradation; the second page scored above the first in all four T3 items. Stage wall-clock split: build 17.3 minutes, verify 19.9, decompose 6.0, match 2.7. One disclosed limitation: per-cell token cost is not instrumented in the shipped pipeline, so the study reports wall-clock and a corpus-level spend estimate instead.

What This Feeds

The gates were registered as a baseline for the roadmap, not a shipping decision, and each failure names its fix: the highest-leverage improvement is palette and background fidelity, either theme-from-source (derive the document theme from the PDF instead of forcing the org default) or an explicit re-branding disclosure in the product; the verify stage should gain a style-correction channel or skip correction when findings are style-class, since two reverted iterations per page is the pipeline's largest cost for its smallest return; and the metric itself needs a palette-blind, layout-only successor so the next registration separates the two gaps this study had to disentangle narratively. That re-registration is the natural Study AT. One corpus disclosure stands: the 12 designs were authored by an LLM agent to a registered spec and accepted on visual review before any scored run.
